A gravel lot that ruts under a loaded truck almost never has a gravel problem. It has a base problem, or a water problem, or both. Adding another load of rock makes it look better for about three weeks, and then the same ruts come back in the same places, because nothing underneath changed.
That distinction matters if you run a shop, a yard, an event space, or an ag operation. A commercial gravel lot is a different build from a residential driveway, even though the materials look the same.
What a business lot actually has to carry
Design the lot around the heaviest vehicle that will ever sit on it, not the average one. A gravel truck, a loaded semi, a fuel delivery, or a piece of tracked equipment on a lowboy puts more stress on the surface in one pass than a hundred customer cars.
The other difference from a road is that traffic on a lot stops, turns, and parks. Vehicles pivot in the same corners and sit in the same spots, which concentrates load and grinds the surface. That is why lots fail in patches, and why the entrance, the loading area, and the turnaround need more structure than the back rows.
Montana mechanics you cannot design around
Frost is the first factor. Water trapped in the subgrade freezes, lifts the surface, then thaws from the top down in spring while the ground below is still frozen. For a few weeks the saturated layer has nowhere to drain and the lot loses most of its strength. That thaw window is when nearly all serious rutting happens.
Second is snowmelt. A lot is a big flat catchment — every square foot sheds water somewhere, and plow piles concentrate a season’s worth of snow into a few spots that all melt at once.
Third is soil. Valley bottom ground around Emigrant, Pray, and Livingston runs from clean river gravel that drains beautifully to silt and clay that turns to grease when wet. The same design works on one and fails on the other.
How the build goes, in order
- Strip and test. Topsoil and organics come off entirely — they will never compact and they hold water. We dig to see what is underneath before committing to a base thickness.
- Shape the subgrade. Grade and crown or slope the native ground first so water is already moving before any rock goes down. Water that stands on the subgrade will undermine everything above it.
- Compact the subgrade. Compaction is what makes or breaks the whole build; a base rolled over soft ground just presses rock into mud.
- Base course, in lifts. Coarser rock placed and compacted in layers rather than one deep dump, which never densifies all the way through.
- Surface course. A road mix with the right blend of rock and fines that binds and tightens under traffic instead of scattering.
- Final grade and drainage tie-in. Ditching, culverts, and outlets that actually carry water off the property, not just to the edge of the lot.
What to watch for, and what it means

Mistakes that cost the most
The expensive one is skipping the base and spreading rock on native ground. It looks like a lot on day one and is a mud pit by the second spring. Close behind is clean crushed rock on the surface, which never locks together and moves constantly under tires.
The third is treating snow as an afterthought. If nobody decided where plow piles go, they end up wherever the operator can push them — often across the drainage or in front of the loading door. Settling that at the design stage costs nothing.
What drives scope
Size is the obvious factor, but the bigger drivers are how deep the subgrade has to be dug to reach firm ground, how far material has to be hauled, whether the lot needs culverts and ditching to move water off the property, and how much cut and fill it takes to get a workable surface. A flat site on gravelly ground near a pit is straightforward. A sloping clay site with a long haul is not.
Maintenance and timing
Plan on a grading pass after spring breakup, once the lot has dried enough to hold a shape, and another in fall so it goes into winter tight and crowned. Between those, watch the entrance and the loading area: they wear first and are cheap to fix early.
